From agreement to first governed decision

Implementation Method

Implementation follows a staged method: agree one decision and its evidence scope, connect the source systems, capture real episodes under normal working conditions, review the captured record with the experts, then measure assistance quality against the actual project outcome.

Method defined for design-partner pilots

Stage-gated sequence

Expansion follows evidence.

Each gate creates the proof required to justify the next level of system complexity.

  1. Gate 01
Agree the decision, evidence scope and approver
  2. Gate 02
    Connect declared source systems
  3. Gate 03
    Capture real episodes without disruption
  4. Gate 04
    Review captured episodes with experts
  5. Gate 05
    Evaluate assistance against held-back cases
  6. Gate 06
Measure against the delivered project outcome
Scope before software

The first deliverable is a written decision definition.

Implementation begins by naming the decision, the documents that govern it, the qualified approver and the outcome that will be measured. Without that, capture produces data nobody can evaluate.

Capture must not disrupt

Instrumentation runs alongside normal work.

Experts continue working in their established process. If the platform changes how the decision is made during capture, the resulting dataset describes the tool rather than the expertise.

Review the record with the experts

Captured episodes are validated by the people who made the decisions.

Expert review confirms whether the recorded context, evidence and reasoning actually represent the decision. That review is what turns raw events into trustworthy training data.

Operating matrix

Evidence moves through explicit controls.

The matrix separates source evidence, intelligence work, governing authority and the resulting artifact.

Design boundary

What the system will not pretend to be.

Credibility begins where automation stops and accountable professional judgment starts.

01

Not an overnight rollout

Credible workflow learning requires real episodes captured over a working period.

02

Not a process replacement

Existing approval processes remain in force throughout implementation.

03

Not measured on demos

Success is judged against held-back cases and the delivered project outcome.

Questions answered

Precise answers for technical evaluation.

Open a question to inspect the operating position, not a marketing promise.

01How long does implementation take?

It is paced by real work: enough live episodes must be captured for evaluation to mean anything. Timelines are agreed per pilot rather than advertised as a fixed number of days.

02Will our process change during capture?

No. Capture deliberately runs alongside the existing process, because changing the process during capture would corrupt the dataset.

Get started

Start with one real decision.

Bring a workflow your team already repeats. We define the evidence, the approver and the outcome to measure, then instrument it end to end.
